Your small business already does things online. A website, a bit of social media, maybe the odd campaign. And clients aren't coming in that way.

I'm Nico, a freelance consultant in Seville. In 2026 I've done 30 Diagnostic Sessions with small businesses and the self-employed. Nearly all of them started with the same sentence: “we do things, but we don't know if they work”. This article is what I tell them in that half hour.

What exactly consulting does for your small business

It brings order. Digital marketing consulting audits what you already have, sets two or three measurable objectives, chooses the channels and reviews the data every month. The actions come after the questions.

The work has four phases, and the order matters:

  • Audit. Website, SEO, social media, Google Business and measurement. What works, what you don't need and what's missing. In my case, the result is an 8-10 page report.
  • Objectives. Two or three, each with its number: enquiries a month from the website, position in the searches your clients make, new clients per channel.
  • Phased execution. A 90-day plan adapted to the time and budget you have, not the ones a multinational would have.
  • Measurement. Every month, the data on the table. Whatever isn't working gets corrected. Without data, everything else is opinion.

The mistakes I see most in small businesses

After 30 diagnostics this year, the patterns repeat. These are the three most expensive.

Being online for the sake of it

Profiles open on five social networks because “you have to be there”. Posts with no direction. A website that exists, but with no job assigned: not capturing enquiries, not selling, not filtering clients.

I see it often in service businesses that have been going for years and have a good local reputation. The website doesn't show up even when you search for the business name. And the investment goes to social networks their typical client doesn't use.

Copying what someone else does

What works for an online shop doesn't work for a professional firm. Applying recipes from tutorials without filtering them through your business model burns through budget and motivation.

Not measuring anything

More than 40% of the 30 small businesses I diagnosed in 2026 had no key event set up in GA4. In plain terms: nobody knew how many enquiries the website brought in last month. And without that number you can't decide where to invest next month.

Size doesn't explain it. According to Spain's INE, 84.5% of Spanish companies with 10 or more employees have a website, but only 21.1% use any artificial intelligence tool, and 37% of micro-businesses have their own website. Having a website is the norm. Knowing what it does for you, much less so.

It depends on what you need produced and how much you want to talk to the person who makes the decisions.

For a small business, direct communication usually counts for more than the size of the provider. Tight budgets don't forgive extra layers in between.

How much it costs and when it pays off

The sum to work out whether it pays off is a short one. Calculate what a new client leaves you. If a client leaves you €600 in margin and the plan costs €450 a month, one new client a month already covers it. If your average client leaves you €80, you need six a month, and it's the offer you should review first, not the consulting.

How to tell if your small business needs it

Four signs. If you nod along to two or more, there's too much going on and not enough order.

  • You've been “doing things” online for more than a year and can't point to a single client who came to you that way.
  • Your website doesn't show up on Google, either for your name or for your service and your city.
  • Every month you improvise your content, or you simply don't post.
  • You couldn't say how much it costs you to win a new client.

What my own website's data says

This article comes with its own lesson. In August 2026, the old URL of this text appeared 7,268 times on Google and got one click. Average position: 51. Google knows what the page is about; it just doesn't put it on the first page yet.

Among the queries there's one written the way you'd talk to an assistant: “looking for personalised digital marketing consulting, I don't want standard packages that don't work”. For that one the website appears in position 11. It's the same diagnosis I give my clients, applied to myself: visibility yes, clicks not yet.
